From Data Readiness to AI Readiness: Why Enterprises Need 3C and 3T
AI readiness is not only about models. It depends on content, context, compliance, talent, tools, and technology. A structured way to assess readiness before scaling AI adoption.
Plenty of organizations have a model in a notebook and call it "AI." Far fewer can scale that into something dependable, because scaling AI is a readiness problem, not a model problem. A simple way to assess it is the 3C / 3T framework.
The 3C — is your information ready?
- Content — Do you have the documents, records, and signals the AI needs, in usable form? Garbage or missing content caps quality no matter the model.
- Context — Is the meaning around the data captured? The same number means different things in different systems; without context, retrieval and reasoning go wrong.
- Compliance — Are usage rights, privacy, residency, and retention understood before the data feeds a model? Retrofitting compliance after launch is expensive and risky.
The 3T — can you actually operate it?
- Talent — Do you have people who can build, evaluate, and operate AI — and business users who can work with it?
- Tools — Is there a platform for pipelines, vector stores, evaluation, and monitoring, or is everything a one-off script?
- Technology — Is the underlying compute, integration, and security foundation able to support production workloads?
Why assess before you scale
Most failed AI programs did not fail at the model — they failed because content was incomplete, compliance was an afterthought, or there was no tooling to evaluate and monitor. A readiness assessment turns "we should do AI" into a prioritized roadmap: fix the weakest dimensions first, then scale on a foundation that holds.
Using it as a scorecard
| Dimension | Question to score (0–5) |
|---|---|
| Content | Is required data available and usable? |
| Context | Is meaning/metadata captured? |
| Compliance | Are rights, privacy, residency clear? |
| Talent | Do we have build + operate skills? |
| Tools | Is there a platform for the lifecycle? |
| Technology | Can infra support production? |
Takeaway
AI readiness is a portfolio of six dimensions. Score them honestly, fix the laggards, and you replace AI theater with AI that scales.
